Why imaging sets the floor
Almost all the time in a recovery goes to imaging - producing a read-only, sector-by-sector clone of the failing device before any file work begins.
On a healthy drive this runs at full speed and a 1 TB disk images in a few hours. On a degrading drive it is much slower by design: the imaging hardware slows down around bad areas, retries, backs off, sometimes cuts power to let heads settle, and resumes. A drive with widespread bad sectors can take days to image properly.
That slowness is the point. Reading a failing drive aggressively is what destroys it, and there is no version of this that is both fast and safe. Any lab quoting a guaranteed few-hours turnaround on a mechanically failing drive is either not imaging it or not being straight with you.
What actually makes a case slower
Donor parts. Mechanical work needs a donor drive matched by model, firmware revision and often manufacturing batch. In stock, this adds nothing. Sourced externally, it adds one to three days.
Number of devices. A four-bay NAS means imaging four disks before reconstruction even starts. There is no shortcut - the whole point is that no single disk holds the complete picture.
Encryption. A BitLocker or FileVault volume must be unlocked with your key or password before file work can begin. Having the recovery key ready genuinely saves a day. Not having it can end the case entirely.
Previous attempts. Drives that were scanned for a weekend, had boards swapped, or were opened by someone else routinely take longer, because we work around the damage those attempts caused.
Capacity. Imaging is roughly linear in size. An 8 TB drive takes about eight times as long as a 1 TB drive at the same read speed, even when both are healthy.
When same-day is genuinely possible
Same-day recovery is realistic for logical cases on healthy hardware - deleted files, a formatted card, a corrupt file system on a drive that reads normally. There is no imaging bottleneck, so the work is bounded by copy speed.
It is not realistic for mechanical failures, chip-off work, or multi-disk arrays. Emergency service on those means we start immediately and work continuously rather than queueing, which typically halves the elapsed time - it does not eliminate the imaging.
